Heat Pump Sizing Guide for Tacoma Homes: What BTUs You Actually Need

If a contractor sizes your heat pump by looking at your existing furnace and shrugging, walk away. Bad sizing is the number one reason we get called back to newly installed heat pumps. Oversized units short cycle and never dehumidify. Undersized units run all winter and still leave the back bedroom cold. Neither is what you paid for.

Here is how a proper Tacoma-area heat pump size gets calculated, in plain English, so you can push back if a bid feels off.

Why Furnace Size Is Not a Guide

Most Tacoma homes were built with an oversized gas furnace because gas was cheap and nobody cared. A 100,000 BTU furnace was standard for a 1,600 square foot rancher, even though the real heat loss might be 32,000 BTUs on the coldest night of the year. Heat pumps do not have that kind of slack. They are engineered to run at their design output. Oversize a heat pump and it becomes an expensive, humid, short cycling brick.

The Manual J Load Calculation

The industry standard for sizing is the ACCA Manual J load calculation. A real Manual J looks at:

  • Wall square footage broken out by orientation (north, south, east, west)
  • Insulation R-value in walls, ceiling, and floors
  • Every window, its size, orientation, glazing, and shading
  • Duct leakage measured or estimated
  • Air infiltration rate
  • Design temperatures for Tacoma (24 F winter, 84 F summer per ACCA Manual J for our climate zone)
  • Occupancy, appliance load, ceiling height

The output is a BTU per hour heating load and a BTU per hour cooling load. That is what your heat pump has to hit. Not the furnace size, not a rule of thumb.

Ton Ratings and Why 3-Ton Is Often Wrong

Heat pumps are sold in nominal tons. One ton equals 12,000 BTU per hour. A common mistake is spec’ing a 3-ton unit (36,000 BTU) for a home that really needs 2.5 tons because 3-ton is what the installer stocks. The extra ton means shorter run times, worse humidity control, and less efficient operation. In our maritime climate that translates to a clammy house in summer and a house that dries out too fast in winter.

For a heat pump specifically, err on the smaller side. A variable capacity or two-stage heat pump handles cold snaps by ramping up, not by having extra capacity sitting idle.

Cold Climate Design Considerations

Tacoma is not Fairbanks. Our design temperature (the coldest 1 percent of hours in a typical year) is around 24 F. Most modern heat pumps hold their nameplate capacity down to about 17 F and still deliver useful heat below 0 F. That means for the vast majority of our winter, a properly sized heat pump handles heating without any backup at all.

The exception is a genuine cold snap where temps dip into the teens for 48 hours. That is when back-up heat kicks in. If your bid does not include a back-up heat source (electric strip in the air handler, gas furnace as a dual fuel setup, or manual space heaters as a fallback), ask why.

Frequently Asked Questions

Can I trust an online sizing calculator?

Not for a purchase decision. They are useful as a sanity check but they do not know your duct condition, your window shading, or your infiltration rate. A real Manual J takes an experienced tech about 45 to 90 minutes on a home.

What if my ducts are undersized for a bigger heat pump?

Then you either resize the ducts or you choose equipment that works with what you have. A common Tacoma scenario is a 1980s home with 5-inch flex duct running to bedrooms. Slapping a 3-ton heat pump on those ducts creates noise, static pressure problems, and callbacks. A ductless mini split addition or a duct upgrade is often the right answer.

Does a bigger heat pump cost more to run?

Yes, in two ways. The equipment costs more up front, and it runs less efficiently at the low loads that make up most of your usage. A right-sized heat pump on our fall and spring shoulder seasons is running at 30 or 40 percent capacity, which is where efficiency is highest.

What if my contractor will not do a Manual J?

Get a different contractor. Manual J is not optional for a rebate through PSE or Tacoma Power on higher tier equipment, and any established Tacoma HVAC company should be doing one as standard practice.

How does this affect PSE and Tacoma Power rebates?

Both utilities require certified heat pump models and correct sizing documentation for their higher tier rebates. A sloppy sizing job can invalidate the rebate application.
